Board meeting pack and Q&A
Purpose
Turn the reporting corpus into a board-ready pack that distinguishes reported results, management interpretation, requested decisions, and unanswered questions. The output is organised for a meeting rather than as a generic summary: each KPI has a period, target, variance, trend, owner, and citation.
Scope
Cover the meeting agenda, prior minutes, board action log, financial and operating reports, KPI definitions, risk register, forecast, and proposed decision papers. Compare the current reporting period with the approved plan, prior period, and latest forecast where those baselines exist. Draft questions from material movements and unresolved actions.
Excluded: approving a decision, changing the source reports, contacting directors, or asserting performance measures that are absent from the approved reporting set.
Data basis
- Current-period P&L, cash, bookings, customer, product, people, and risk reports.
- Approved budget, forecast, KPI dictionary, prior board pack, minutes, and action register.
- Decision papers and the run input naming the meeting date or reporting period.
Result
Produce a meeting pack document with agenda, executive summary, KPI table, financial narrative, risk and action sections, decision requests, and anticipated Q&A. Include a source register showing each figure, decision statement, owner, due date, and citation.
Quality criteria
- Every KPI value shows actual, comparison basis, unit, period, variance, and source location.
- Reported totals reconcile to the cited financial or operating tables.
- A decision request states the decision, options, requested date, owner, and evidence.
- Open actions preserve their original owner and due date; missing values are marked unknown.
- Questions arise from a cited variance, risk, action, or decision paper rather than speculation.
Instructions
Use the KPI dictionary and approved board format before interpreting numbers. Show both absolute and percentage variance when both can be calculated; do not calculate a percentage when the comparison baseline is zero or missing. Treat the latest approved forecast as distinct from actuals. Put materiality, confidentiality, and escalation rules from the board policy into the pack. Keep facts, management commentary, and proposed decisions in separate fields. Cite every board-relevant claim by report, section, page, table, or row.

- Specify which roles may own decisions, actions, and risk acceptances.
